How much does AI automation cost, and when does it pay off?

AI automation pricing is all over the map, which makes it hard to know if a quote is fair. Here's what things actually cost in 2026, what drives the number up, and how to tell whether a build will pay for itself.

Project pricing (one-time builds)

• Simple automation (one clear workflow): roughly $1,500 to $4,000.
• Medium build (a few connected steps, some AI judgment): about $7,000 to $12,000.
• Advanced or fully custom agent systems: $15,000 and up.

Retainer pricing (ongoing)

If you want the system maintained and expanded rather than handed over once, expect $1,000 to $3,500 a month for two or three workflows, and $2,000 to $8,000 a month for a more complex system support retainer.

The factor that quietly doubles the price: your data

The build itself is rarely the expensive part. If your data lives in spreadsheets, inboxes, and undocumented legacy tools, 30 to 40 percent of the project goes to preparing that data before the automation is even built. Budget another 20 to 40 percent on top of platform subscription fees for integration work. Clean, accessible data is the cheapest thing you can bring to the table.

The payback math

Here's the test worth running. A well-scoped automation that saves 20 hours a week at a loaded $50 an hour is worth about $52,000 a year. Against a $10,000 build, that's a payback period of roughly two to three months and a first-year return of several times the cost. Most solid projects pay back in two to six months; if a build can't show that math, it's the wrong build.

Price the automation against the hours it gives back, not against the tool it replaces. If it can't pay for itself inside six months, scope it smaller or skip it.
