How to choose an AI automation agency (and the red flags to run from)

Ask: whose accounts does it get built on?
This is the single most important question. If the automation lives on the agency's accounts, API keys, and platforms, you don't own your own operations, and leaving means losing the system. A real partner builds in your infrastructure, with your keys, so you keep everything. If they dodge this question, end the call.
Ask: what happens if I leave?
The answer should be boring: "you keep everything, here's the documentation, revoke our access whenever you want." If leaving means the system stops working, you're not buying an asset, you're renting a dependency.
Ask: who maintains this, and how?
Automations break when tools change. A reseller hands you something that works on day one and rots by month three. Ask about documentation, monitoring, and a maintenance plan. "It just runs" is not an answer.
The red flags
- Vague pricing that never resolves to a real number or scope.
- No mention of who owns the accounts, data, or code.
- A flashy demo but no documentation or handover plan.
- Promises of "fully autonomous" everything, real systems keep a human on the judgment calls.
- No baseline measurement, if they can't tell you what success looks like in numbers, they can't deliver it.
The green flags
They map your process before quoting. They build on your accounts. They show you the AI-versus-human split honestly. They hand over docs and train your team. And they measure against a real baseline, so you can see the hours or pipeline the system actually produced.
If leaving the agency means losing the system, they built it for themselves, not for you.
